HubSpot's 660 Cuts Cost $106K a Head. Reach the Managers Before Nov 4

HubSpot's 2026 layoff costs ~$106K per head, double 2023. Why that points to managers, where the 89 visible EMs and PMs sit, and when to reach them.

HubSpot's 660 Cuts Cost $106K a Head. Reach the Managers Before Nov 4

If you hire laid off engineering managers, HubSpot's October cut matters to you, and the filing tells you which people are likely coming onto the market. The 8-K covers about 660 roles, CEO Yamini Rangan says the point is fewer management layers, and dividing the $65M to $75M charge by that headcount gives roughly $106K per person. That is nearly double what the 2023 round cost per head. The Q3 earnings call on Nov 4 tells you how long you have before every other recruiter works it out too.

What did HubSpot announce in its October 2026 layoff?

HubSpot's board approved cutting about 660 roles, roughly 7% of the company, on Oct 1, 2026. It booked $65M to $75M in charges, with cash payouts running to June 30, 2027. The filing was signed by CFO Kate Bueker, and the internal memo said HubSpot would be "saying goodbye to nearly 660 HubSpotters."

These are the facts that matter for sourcing:

  • Selection criterion: one of the stated tests was "Do we have the right number of layers and spans to move quickly?" Layers and spans means how many management levels sit between the CEO and the work, and how many people each manager oversees.
  • Stated goal: Rangan described "a flatter organization" with fewer "management layers," moving "decisions closer to the people doing the work."
  • Not a distress cut: Q2 revenue was $911.7M, up 20%, and HubSpot reaffirmed Q3 and full-year guidance.
  • Timing: role eliminations should be substantially complete by end of Q1 FY2027, subject to local law and consultation.

One warning if you are researching HubSpot layoffs 2026 on search engines: at least one recruiting-agency page ranking for that phrase (KORE1's) still says HubSpot has not run a mass layoff in 2026. Check the date on anything you read.

Why does $106K a head point to senior people?

The severance formula has barely changed since 2023, but the cost per head has roughly doubled. So the difference has to come from who was cut and where they sit, not from more generous terms.

2023 round2026 round
Roles cut~500~660
Charge$24M to $31M (severance)$65M to $75M (severance, notice, transition)
Per head~$48K to $62K~$98K to $114K
Formula5 months + 1 week/year, max 7 months20 weeks + 1 week/year, max 30 weeks

Both rounds pay roughly 20 to 22 weeks of base salary plus a week per year of service, capped around 30 weeks. With the multiplier flat, three things can push up the per-head figure:

  1. Higher base pay. Removing layers removes managers, and managers earn more than the people they manage.
  2. More tenure. Anyone who survived 2023 has banked three more years, so three more weeks of severance.
  3. EMEA costs. Statutory costs and notice periods in Dublin and Berlin are part of the charge.

Be honest about the limits here. The 2023 figure covers severance only, while the 2026 charge also includes notice periods and transition costs, so the comparison isn't exact. A heavy Dublin and Berlin share could inflate the number on its own. The math fits "senior." It doesn't prove it.

Still, run the rough numbers. Take about $10K off the $106K midpoint for the five-month COBRA lump sum US workers get, and assume about 25 weeks of severance. That implies an average base salary of roughly $200K. In Boston, that is engineering manager or Staff engineer pay. It isn't junior pay.

The severance formula is nearly identical, so the gap reflects who was cut and where.

Who is actually in the HubSpot talent pool?

In Refolk's index of professional profiles, 89 manager and PM profiles have HubSpot in the headline across the US, Ireland and Germany. The same three countries hold 555 software engineers, a ratio of 1 manager or PM to every 6.2 ICs.

The title mix matters more than the total. In a 25-profile sample of the US manager group, Senior Engineering Managers (9) and Directors of Engineering (8) made up 68%. That is the top of the management stack, the layer a "layers and spans" review is most likely to target.

Two caveats. First, these counts come from headline keyword matches, so they are lower bounds. A manager whose headline uses a different title won't show up. Second, not everyone in the 89 was cut. These people are the population the layoff drew from, not a list of who was let go.

Why are HubSpot's laid-off managers arriving in two waves?

US staff were told on day one. Staff in Dublin and Berlin are still in legally required consultation, so the EMEA part of the pool won't be fully free until Q1 FY2027.

In the US, affected employees got an email within 15 minutes of the memo. Ireland is different. Irish law requires at least 30 days of consultation, and ignoring it is a criminal offence. HubSpot's EMEA headquarters is in Dublin, and it has an office in Berlin, so a meaningful share of affected managers are sitting in a process that runs into next year.

That may explain what shows up in the data. Of the 18 HubSpot-tagged manager and PM profiles in Ireland and Germany in Refolk's index:

  • 14 still list HubSpot as their current employer.
  • 4 have already moved: one each at Stripe, Mistral, Trusted Shops and Berlin Packaging.

Someone in consultation can't say they're leaving, may not know yet, and has no reason to touch their profile. Searching for "open to work" or "ex-HubSpot" will miss them completely. You need to search for the current employer plus a location plus a title, and then keep those people warm.

That is the gap Refolk closes when sourcing former HubSpot employees. You describe the person in plain English, including current employer, city and seniority, and get back a ranked shortlist. It doesn't depend on anyone having updated their headline.

Why won't US HubSpot managers take the first offer?

Their pay runs for 20 to 30 weeks from Oct 6, so roughly Feb 23 to May 4, 2027. Speed won't win them. Scope will.

The full package adds up:

  • 20 weeks of base pay plus a week per year of service, capped at 30 weeks.
  • Five months of COBRA, paid as a lump sum.
  • Six months of career-transition services.

A Senior EM with eight years at HubSpot has pay running into spring. They can afford to wait for the right role, and many will. If your pitch is speed, you are offering the one thing they don't need.

A manager with pay running until May doesn't need a fast offer. They need a reason to say yes.

What works better is a role with clear ownership, a team they would actually lead (even if the title says Staff), and a straight answer to the question every one of them is asking: will this layer survive the next reorg?

How do you find HubSpot managers whose titles don't say "manager"?

Go after Senior Software Engineer II and Staff profiles that were recently tech leads, and PMs. In an outcome-team reorg that thins out management layers, those people may have absorbed manager work.

At 1 manager to 6.2 engineers, a keyword search for "HubSpot" plus "engineering manager" runs out of names in an afternoon. Then the usual choice is between paying an agency fee for a role you could fill in-house, or spending weeks going through engineer profiles one by one to find the few who managed people under another title. Both are slow, and HubSpot alumni are only on the market for a short time.

Signals worth searching for in HubSpot IC and PM profiles:

  • "Tech lead" or "TL" in a previous role, especially with a recent switch back to a Staff or Senior II title.
  • Mentions of direct reports, hiring loops or performance reviews in a profile description written as an IC.
  • PM and Group PM titles, since product managers may have picked up delivery ownership as EM layers were removed.

How should you pitch a manager-to-IC move?

Offer a defined player-coach role, not a demotion with a nice name. Block's three-role structure (individual contributors, directly responsible individuals, and player-coaches) is a good template to borrow.

Manager to IC hiring is when you recruit someone with management experience into a role that is mostly hands-on. Right now the whole market is pushing people that way. Google reported 35% fewer managers overseeing small teams year over year. Live Data Technologies found manager headcount fell 6.1% between May 2022 and May 2025. A HubSpot Director who lands another pure-management job is betting that layer survives the next "layers and spans" review somewhere else.

So make the pitch about durability:

  1. Name the role honestly. "Staff engineer, player-coach, leads four" beats "Engineering Manager" for a layer you might remove next year.
  2. Spell out scope in concrete terms. Which system they own, which decisions are theirs, who they mentor.
  3. Show the level and comp ladder. Someone earning around $200K base needs to see that the IC track pays at that level.
  4. Use the DRI framing. A directly responsible individual owns an outcome without owning a reporting line, and that is most of what good managers actually liked about the job.
  5. Don't treat the layoff as a performance signal. HubSpot grew revenue 20% and reaffirmed guidance. These cuts were structural.

What should recruiters do before HubSpot's Nov 4 earnings?

Build and contact your US list now, and set up a separate, slower pipeline for Dublin and Berlin. The earnings call is likely to put the cut back in the news and bring in competing recruiters.

HubSpot's investor relations page lists Q3 results after market close on Wednesday, Nov 4, 2026. TipRanks says Nov 11, but go with the company's date. A practical sequence:

  1. This week: pull the 71 US manager and PM profiles plus tech-lead ICs, and prioritize Greater Boston.
  2. Before Nov 4: send first messages to US candidates. Lead with scope and the player-coach role, not urgency.
  3. Nov 4 to year end: expect more recruiters in their inboxes. Follow up with something specific, like an org chart or a hiring manager intro.
  4. Q1 FY2027: go back to the 14 Dublin and Berlin profiles still showing HubSpot as consultation wraps up.
  5. Feb to May 2027: re-engage US candidates whose severance is ending and who held out for the right offer.

FAQ

How many people did HubSpot lay off in 2026?

HubSpot is cutting about 660 roles, roughly 7% of its workforce, approved by the board on Oct 1, 2026. The company expects $65M to $75M in charges, mostly severance, notice periods and transition costs. Eliminations should be substantially complete by end of Q1 FY2027, with cash paid out by June 30, 2027.

Were HubSpot layoffs focused on engineers or managers?

The selection criteria explicitly included "layers and spans," and the per-head cost of roughly $98K to $114K is nearly double 2023's under an almost identical severance formula. That points toward senior and management roles, though an EMEA-heavy mix could explain part of it. In Refolk's index, HubSpot-tagged managers and PMs are outnumbered 1 to 6.2 by engineers, so the affected manager pool is small.

When will HubSpot's Dublin and Berlin employees be available?

Later than US staff. Irish law requires at least 30 days of consultation, and HubSpot says eliminations are subject to local law and consultation, so EMEA exits run into Q1 FY2027. In Refolk's index, 14 of 18 HubSpot-tagged manager and PM profiles in Ireland and Germany still list HubSpot as their current employer, so search by employer and location rather than waiting for "open to work."
